Friday Fajr prayer during Ramadan different?

The mosque today the imam did 3 rakahs and for the first rakah there was no rukoo, we just went straight to prostration as well as only one prostration. Then the second rakah was normal except didn’t sit for tashahhud after 2nd prostration they all went up. For the 3rd rakah, we did all the normal steps and said tashahhud and salam. I'm very confused.
